Chris Poulter is a technical founder with a track record of building and scaling tech-enabled businesses in operations-heavy industries. An early adapter of agentic coding, he started building a software factory in August 2025, which he later open sourced as usenucleus.dev. He also hosts The Software Factory Podcast, talking with builders about what’s working, what isn’t, and what they’re learning.

Did It Actually Improve the Software Factory?
A software factory can produce more code, more retrospectives and more improvement issues without getting any better. How do we turn experience into a justified change, and establish whether it helped?
Drawing on practical failures and design decisions from building Nucleus, this talk explores the improvement lifecycle: discovering opportunities, testing proposed changes and deciding which to put into practice. A lesson might lead to better instructions, a deterministic check or an earlier human decision. Improvement can mean simplifying the process as readily as adding automation.
The critical part comes after adoption: did the change actually improve the software factory? We’ll examine how to judge its effect on software quality, delivery time, cost and human effort, and whether the evidence justifies keeping it.
This is not a software factory overview or a product demonstration. It is about engineering the process by which a factory discovers, tests and retains improvements, without assuming it automatically gets better after every run. Attendees will leave with an improvement lifecycle they can apply to their own development workflows.
